Holland Hydrogen I represents a unique execution challenge: Europe's largest renewable hydrogen plant, with simultaneous construction and pre-commissioning activities across civil, piping, mechanical, and E&I disciplines—all while managing multi-company teams on a first-of-a-kind facility where safety is paramount.

This session presents how Shell and ExecuteX applied Obeya principles to connect construction activities directly to project leadership decision-making. Through structured visual management meetings synchronized with construction and pre-commissioning rhythms, the project team created proximity between leadership and the work floor, enabling rapid problem-solving and continuous improvement based on real-time site conditions.

Attendees will learn how the Holland Hydrogen I team implemented core Obeya principles in a megaproject context: establishing meeting cadence aligned with operational heartbeat, designing visual flows that reflect actual work processes, and ensuring data owners make information readily consumable and current. The presentation demonstrates practical application of "making the invisible visible"—transforming abstract strategy into coordinated daily execution across multiple contractors and disciplines.

Mark de Boer, Shell's Site Manager, and Nynke Bel from ExecuteX will share concrete examples of how visual collaboration bridges the gap between site execution and leadership decisions, driving safe delivery on pioneering energy infrastructure while offering insights applicable to any complex, multi-stakeholder capital project.
