Complex capital projects are among the most demanding execution environments in the world. Hundreds to thousands of people, multiple companies, simultaneous high-hazard activities, and a workfloor that changes every day. When the invisible stays invisible, decisions slow down, coordination breaks, and safety suffers.

This session draws on 25 years of applying Obeya principles across capital projects in oil and gas, energy transition, and food industry. From €100 million plants to €30 billion megaprojects, worldwide. It presents what it actually takes to connect daily workfloor execution to leadership decision-making at scale: establishing a meeting rhythm synchronized with operational reality, designing visual flows that reflect how work actually happens, and building the trust across companies that makes simultaneous operations safe.

Attendees will leave with six practical lessons: how to map the process before building the boards, how to make work flow rather than just measure it, how to use the Obeya as neutral ground in multi-company environments, and how a simple daily routine run consistently for over ten years turns into culture.

In this paper, Van Tilburg-Bastianen (VTB) and AgileWalls describe the implementation of Obeya within a large-scale aftersales service organization with sixteen locations. The case shows how Obeya functions as a connecting instrument in which human judgment, team safety, and collective intelligence come together with performance management, operational steering, and strategic execution. The contribution shows how qualitative improvements in collaboration, focus, and decision-making demonstrably contribute to sustainable performance, and how VTB is taking the next step toward more quantitative performance evidence.
