Beyond Visuals: How leaders really accelerate decisions

Many organizations use Obeya to improve and speed up strategic decision-making. In practice, the impact often stops at clear visuals and nice overviews. Decisions still take too long, come back again and again, or are even made outside the Obeya. This is rarely caused by a lack of information, but much more by how leaders deal with different ways of thinking and working.
 
In this session, I show how Belbin Team Roles help make these differences within leadership teams visible and discussable. This insight transforms Obeya from an information board into a place where real decisions are made. By seeing which roles are dominant and which are missing, teams understand why decisions get stuck, why momentum is lost, or why support fades away. At the same time, this shared understanding builds trust and mutual respect within the team.
 
Using concrete examples, it becomes clear that leadership teams do not need to “fix” missing roles by adding new structures or extra governance. By consciously working with role behaviour, smartly designing the decision-making process, and applying focused interventions in the Obeya, more flow emerges. The focus is on behaviour and collaboration, not on tools or work formats.

Many organizations treat Obeya as a visual management upgrade: better boards, cleaner KPIs, sharper templates. Useful, but it does not explain the real leap in performance. In this keynote Wendy Manders is sharing an elderly care case where financial strain, staff scarcity, and daily complexity made it impossible to choose between being human and performing. We designed a way of working that holds both, with a practical dose of Ubuntu: I am because we are. Not as a slogan, but as a rule of thumb. You stop letting residents, families, and professionals pay for internal boundaries, unclear decisions or shifting priorities.

I walk the audience through ten working principles that make Obeya a living operating system: one truth and a predictable rhythm, purpose linked to numbers and stories, clear decision making, and explicit attention to psychological safety, power, patterns, and shared ownership. This is not soft. It is precise. People recover from the constant friction, and the organisation gets better at focusing, deciding, and delivering. 
The case is backed by concrete metrics and visuals. The key message is not that culture matters, but that culture becomes measurable once you design the right routines, roles, and evidence loops.

In fast-growing, engineering-driven organizations, leadership teams often struggle to steer transformation while keeping day-to-day operations running. Strategy is defined and frameworks are introduced, yet execution remains fragmented. Improvement initiatives multiply, ownership becomes unclear, and leadership behavior defaults to firefighting. In such environments, Agile and change roles are frequently perceived as overhead rather than value contributors.

This session presents a real-world case from an industry-leading lithography company in the Netherlands, where OBEYA was introduced as a staff-level steering mechanism to reconnect strategy with execution. Starting with a basic OBEYA implementation - grounded in fundamentals and adapted to organizational maturity - the leadership team used Obeya to govern transformation, improve operational decision-making, and expose leadership blind spots.

Rather than focusing on the tool itself, this case shows how OBEYA enabled clearer prioritization, stronger ownership, faster escalation resolution, and more disciplined leadership behavior. It also demonstrates how an Organizational Change Manager, without formal authority, used Obeya to earn trust, secure a permanent seat at the leadership table, and become a trusted advisor by delivering visible value.

Obeya is widely used to align teams, improve transparency, and support decision-making in complex organizations. But can the same principles help students develop the systems thinking and collaborative capabilities needed in the workplaces of the future?

This presentation shares experiences from applying Obeya as a pedagogical approach in Supply Chain Management education at Western Norway University of Applied Sciences (HVL), Norway.
By combining visual management, structured dialogue, and collaborative problem-solving, students are encouraged to explore interdependencies, understand trade-offs, and make decisions in complex and dynamic environments.
